National, 14 September, 2026: SquadStack.ai, India’s leading Voice AI platform for consumer sales, announced outcome-based pricing for its Voice AI sales agents, tying its fees to revenue realised rather than to minutes spoken or conversations handled. The model is live for sales use cases in banking and financial services and will extend to other sectors over the coming months.
The launch comes amid a public debate over what voice AI should cost in India, where vendors compete on per-minute rates clustering between ₹2 and ₹6. SquadStack’s position is that the debate is anchored to the wrong number. A minute is an input. Enterprises buy outcomes: lenders buy disbursals, insurers buy renewals and universities buy enrolments. The only figure that decides whether a voice AI deployment was worth running is its cost per outcome.
“Two rupees a minute is a trap. Voice AI being cheaper than humans is true, and it is the least interesting thing about it. Per-minute pricing turns voice AI into a BPO with better margins and pays vendors not to care whether the call is converted. Cutting calling costs by 60% saves a lender about 2% of revenue; lifting conversion by 10-15% adds 10-15% of revenue. That lift comes from running thousands of experiments in parallel, on timing, language, framing and follow-up, where the best human team can run one at a time, and it compounds with every call.” said Apurv Agrawal, Co-founder and CEO of SquadStack.ai.
Under the new model, a customer pays a low fixed base for the agents to run and a success fee on the business outcome they produce. Before go-live, SquadStack runs design days with the customer’s team to map the funnel, agree baseline metrics and model the lift its agents can drive. The split between the fixed and success components is set per customer and per use case.
In personal lending for example, SquadStack earns a fee on every loan disbursed through a conversation its agent handled, benchmarked as a share of the disbursed amount. In credit cards, the fee applies to every card issued.
SquadStack is carrying this risk on its production record across 6 years of running sales funnels for India’s largest consumer brands. Its agents run live sales campaigns for DMI Finance, BankBazaar, IndiaMART, Kreditbee, AngelOne, and 60+ other large consumer brands. DMI Finance has disbursed over ₹700 crore in loans through the platform, with 30% higher disbursals than human agents. BankBazaar has engaged over 8 crore leads while halving its cost of acquisition, and IndiaMART’s deployment delivered 20% higher conversions at 15% lower cost across more than 2 crore buyer leads in its first year. 93% of SquadStack’s proofs of concept convert into full production, against an industry average near 25%.
Outcome-based pricing first took hold in the United States through customer support, where Sierra, Intercom’s Fin, Zendesk and HubSpot now charge per resolved interaction. India runs the other way: the volume is outbound and the value sits in revenue, an outcome harder to define, harder to attribute and far harder for a vendor to stake its own earnings on. A resolved ticket is a closed loop; a disbursed loan is not. SquadStack is willing to price on it.
